Who on the team decided on that setup, and when was the last time anyone questioned it?

What’s the last thing about your forge or CI that made you swear out loud?

Have you ever hit a limit, outage, or policy change that actually cost you time or money? What happened?

What have you built or bolted on yourself to work around something your current tools don’t do?

Have you ever moved a project off one forge to another? What triggered it, and how painful was the migration?

Have you looked at GitLab, Gitea/Forgejo, Codeberg, or self-hosting? What stopped you, or why did you go back?

If you were to switch tomorrow, what would have to be true — feature parity, an import tool, a specific integration?

What are you paying today for source hosting, CI, and registry services combined? Who approves that?

When was the last time you paid for a developer tool that wasn’t already in the stack? What made that one worth it?

Is there a budget line for this, or does it come out of someone’s card?

Does anyone on your team care where the servers are or who can read the repos? Have you ever needed to answer a data-residency or compliance question about it?

Have you ever been locked out of something (an account, a repo, a package) by a platform decision you couldn’t appeal?

If you could run the whole thing on your own hardware with zero loss of features, would you actually do it, or is hosted-and-someone-else’s-problem the real preference?

How do you decide whether a dependency is safe to add? Is there a process, or is it vibes?

Have you been bitten by a compromised or abandoned package? What did the cleanup look like?

Do you pay for anything in this space today — Socket, Snyk, Dependabot tiers, or a private registry?

What’s the one thing that, if a new forge did it, would make you try it for a real project rather than a toy?
